Xbox Cuts Gears of War E-Day Story Director After Gold
Juan Vaca was laid off five days after E-Day went gold. Xbox still launches the origin story on October 6 and holds a town hall that morning.
Xbox laid off Gears of War: E-Day story director Juan Vaca on September 22, five days after the game went gold. He had been at The Coalition since 2022. The origin story still launches on October 6.
That morning Xbox also holds a company town hall. Chief content officer Matt Booty told staff it would look ahead to one of the strongest lineups in the division’s history.
Five Days After Gold, Xbox Cut the Story Director
Vaca confirmed the cut himself. He wrote that he was part of this round of Microsoft layoffs and was open to work in games, film, or TV, and asked teams that need a director or storyteller to reach out.
Five days earlier he had posted that E-Day has officially gone gold, and that he was excited for the world to see what the whole team had been cooking. Gold means the build is locked for discs and storefronts. It is also the moment a campaign lead becomes easy to delete from a spreadsheet.
Coalition studio head Mike Crump posted the same milestone on Xbox Wire. He thanked fans and said the studio was one step closer to putting Emergence Day in players’ hands. He did not mention staff cuts. He did set the remaining calendar in public.
THE RUN INTO LAUNCH
- July 6, 2026: Xbox CEO Asha Sharma tells staff the division will cut about 3,200 roles through fiscal 2027, with about 1,600 going that day.
- September 17, 2026: Crump announces gold. Pre-install is set for September 29 at 8am Pacific.
- September 22, 2026: Booty announces 268 more role cuts. Vaca posts that he is among them.
- October 1, 2026: Premium Edition early access begins at 8am Pacific, up to five days before the worldwide release.
- October 6, 2026: E-Day launches at 8am Pacific on Series X|S, Xbox on PC, and Steam, day one on Game Pass. Xbox holds its all-hands the same date.
Fourteen days separate the layoff from launch. Nine days separate it from early access. The gold post is still on his profile while he looks for a job.
What Juan Vaca Built on Gears of War E-Day
His Coalition brief was the unglamorous half of a shooter campaign. He worked with the creative director and other stakeholders to set the story vision, then guided narrative teams and cross-discipline groups from concept through execution.
I am part of this round of Microsoft layoffs and am open to new opportunities in games/film/tv. If your team needs a director/storyteller please reach out.
Juan Vaca, story director, The Coalition, LinkedIn and Bluesky
E-Day is the series origin. It sits 14 years before the first Gears of War and follows Marcus Fenix and Dominic Santiago on the day the Locust Horde comes out of the ground. The Coalition rebuilt the fight in Unreal Engine 5, with cover shooting plus newer movement, Horde Siege, and 4v4 Versus.
A story director is the person reviews still call when a scene lands wrong, and the person a live team calls when a later season needs to match the campaign. Xbox is sending the game out without that owner on staff.
268 Roles, and Coalition Was Not Named
Booty’s staff note, published as Continuing Our Reset, said Xbox was eliminating 268 roles across Halo Studios, other first-party studios, and the Xbox Game Studios management and central functions layer. He wrote that work since July, including studio spinouts, had brought the Reset about three-quarters of the way through.
The memo names Halo, Rare, World’s Edge, Obsidian, King, Playground, Turn 10, Compulsion, Double Fine, Undead Labs, Ninja Theory, and Arkane. It does not name The Coalition. It does not name Gears of War.
Vaca still placed himself inside that Microsoft round. A person familiar with the studio said fewer than a handful of Coalition developers were let go, and that those cuts were unrelated to the Xbox restructuring. Those two accounts can both be on the record without agreeing on the reason.
WHERE THE MEMO PUT EACH STUDIO
| Studio or group | What Booty’s note does |
|---|---|
| Halo Studios | Keeps a small in-market support team; Activision builds the next Halo |
| Rare | Moves under Activision |
| World’s Edge | Moves under Activision |
| Obsidian | Moves under Bethesda; Fallout work with Bethesda Game Studios continues |
| Playground and Turn 10 | Merge into one Forza and Fable studio |
| Microsoft Casual Games | Moves under King |
| Ninja Theory | Two sale agreements fell through; closure talks start |
| The Coalition | Not named; Vaca says he was in the round |
Gears stays an Xbox-direct franchise on paper. Halo, the other big Microsoft shooter shipping this cycle, does not. The Coalition is now one of the few first-party shops still reporting that way, beside inXile, while Playground is being folded into Turn 10.
Halo’s Cinematic Director Lasted One Promotion
The same 268-role cut hit Josh Daniels, cinematic director at Halo Studios. He had been at Xbox about 11 years, first on Forza Motorsport at Turn 10, then at Halo Studios from 2024, including work on Halo: Campaign Evolved.
Daniels wrote that being promoted and laid off in the same week was pretty wild, and that he was one of the many hit by the Halo Studios layoffs. He asked for cinematic direction or production work and said he would go offline for a day.
Activision president Rob Kostich said the publisher had already begun assembling a purpose-built Halo team, separate from Call of Duty. Booty’s note left Halo Studios as a small group for the community and games already on sale. Campaign craft at both of Xbox’s marquee shooters lost a named director in a single round.
Early Access Still Starts October 1
Xbox has not moved the date. Pre-install begins September 29 at 8am Pacific on Series X|S, Xbox on PC, and Steam. Premium Edition players can start on October 1. Game Pass Ultimate and PC Game Pass members start on October 6 with everyone else. The game is listed on Steam and as an Xbox Play Anywhere title.
Standard digital is $69.99. Premium is $99.99 and includes up to five days of early access, the Bravo Squad Signature Weapon Pack, five seasonal customization packs starting with the Emergence Pack at launch, and 1,000 Iron. Those later seasonal packs are post-launch work. They will ship from a studio whose story director is already gone.
The official Gears site still sells editions and pre-order benefits against that calendar. The story trailer Xbox has been running is the version of Emergence Day Vaca’s team locked.
WHAT STILL SHIPS ON THAT BUILD
- Campaign: Solo, two-player split-screen on console, or up to four players online through the origin-story missions.
- Horde Siege: Co-op wave survival on larger maps, with Assault, Marksman, Medic, and Breacher classes and shared world-boss fights.
- Versus: Refined 4v4 on new maps, Ranked and Social playlists, with jump, vault, and slide layered onto cover shooting.
Crump’s gold note said the studio had kept iterating on PC stability after a multiplayer open beta. Day-one patches and review responses will now be handled without the person who owned the campaign from 2022.
A Quarter of the Reset Is Still Unspent
Sharma opened the Reset on July 6 by calling it the most significant restructure in Xbox history. She set the cut at about 3,200 roles through fiscal 2027 and said about 1,600 would go that day. Four studios were to leave Xbox on top of those job cuts. Compulsion and Double Fine later returned to independent management with their IP. Undead Labs found a new publisher and is still aiming State of Decay 3 at Game Pass on day one.
THE RESET ON PAPER
- July round: About 1,600 Xbox roles cut the day Sharma published Resetting Xbox.
- September round: 268 more roles across Halo Studios, other first-party studios, and the XGS management layer.
- Booty’s score: He told staff the work since July, counting spinouts, was about three-quarters done.
- Ninja Theory: Two buyer agreements collapsed; Xbox is opening consultation on a proposed closure while it looks for other paths.
Fiscal 2027 still has months on the clock. A gold master does not freeze a studio’s headcount. It can do the opposite. Once the campaign is on a disc, the people who wrote it are the easiest line to cut while Xbox keeps selling the box, the Pass tier, and the seasonal skins.
That is the pattern the remaining Coalition staff now work under. Public gold notes and showcase praise did not keep a story director through launch week. The people still in Vancouver will do review week, patch notes, and whatever those five seasonal packs need, without him.
An All-Hands on the Morning E-Day Ships
Booty closed the September 22 note by saying he would spend time with studios over the following week. Then he pointed at the calendar Xbox is already using to sell Gears.
Today, our focus should be on supporting those affected and treating one another with care and respect. I will spend time with our studios over the next week. At our October 6 town hall, we will come together as an ALL-XBOX team to reflect on our progress and look ahead to one of the strongest game lineups in our history.
Matt Booty, chief content officer, Xbox, staff memo published on Xbox Wire
October 6 is also 8am Pacific worldwide launch for Gears of War: E-Day. Premium players will already be four days into the campaign by then. Vaca will not be on the all-hands as Coalition staff. The gold build he celebrated on September 17 is the one Xbox will ask that room to cheer.
